How to streamline a system or a process

To streamline a system or a process is not so easy if one has not done it before and has no knowledge of where to start or what methods to use. This discussion tries to clarify it.

3. Introduction:

In this discussion we concentrate on administrative systems, with particular emphasis on the paperwork involved.

A system can consist of more than one process. If you want to streamline a system you have to do it with all its processes at the same time, or you can streamline the processes one by one and run the risk of losing sight of the big picture.

2. Process mapping:

Nevertheless, streamlining a process or a system is done by using the technique of process mapping, also termed brown papering, which is only partly correct as brown papering refers to the analysis and critiquing phase of the existing system. This is then later followed up by white papering, which refers to the design of an improved new system. The manual method of brown/white papering is easy, cheap and gets everyone involved. There are also computerised methods available, but here we will stay with the papering method as it also gives insight in the computerised method.

By streamlining a system one is also getting rid of the so-called red tape.

3. Brown papering:

Brown papering is about analysing the existing system or process.

3.1 Establishing logical flow

The logical flow of all documents in use is diagrammatically drawn as a flow chart on a A3 piece of paper. You start with the source documents and establish into what next document information flows and reflect it by means of lines and arrows. The purpose with this is to understand the logical flow of the existing system.

3.2 Pasting documents on brown paper:

The next step is to stick the actual documents on a roll of paper (1 meter in width) according to the flow chart. You must glue each document on the brown paper. Spacing of documents must be adequate for insertion of at least two other documents of the same size. Next, the arrows are being drawn in black. Then you fasten the length of paper, which now represents the system, to a wall or roll it out in a corridor or pathway.

Remember as a manager or supervisor, you act as consultant to your subordinates, who have now become your clients. Your clients must form the task group that must gather information, paste, analyze, and design under your guidance.

3.2.1 Purpose of Brown papering:

- to ensure that everybody understand how the systems fit together e.g. how orders come in, what happens to them, how they go out.
- to show your understanding and knowledge to your clients.
- to provide a visual impact of the complexity of their systems and amount of paper.
- to highlight and link together system weaknesses like excessive lead times, duplication, poor timeliness, repetition of information etc. Usually you can classify the paperwork as necessary, nice to have, unnecessary and missing. The first two types must be streamlined, the third type discarded and the fourth added.
- to provide yourself with knowledge of the data and weak areas of the organisation.
- to provide the basis for system design after critiquing the present one.
- to get client involvement and transfer of ownership to the client.

3.2.2 Method of collection:

- explain to your clients what you are trying to achieve,
- ask if they have any systems written up in any form,
- obtain live copies of all paperwork,
- write out the system in a flow-chart and cross number it with the live paperwork,
- be on the lookout for gaps in the system, "bottom drawer" systems and duplication,
- ask about meetings, both regular and ad-hoc. Find out frequency, attendance, purpose and obtain copies of minutes,
- for each document understand timing, source, use and distribution so that you can cross-link to other areas,
- understand recent changes and planned changes to the system,
- always cover the points: What comes in? What do you do with it? What goes out and where to?

3.2.3 Preparation:

We are changing the face of giveaways

We are changing the face of giveaways with the Revival of Joint Venture Giveaway Events Project and aptly named it “the career building unique giveaway project”.

Summary: Joint Venture Giveaway Events have become boring with the same type of products being offered all over the net at the different events, to such an extent that some webmasters labelled it as “the death of giveaway events”. The career building unique giveaway project aims to convert “the death of giveaways” to “the revival of giveaways” by changing the type of products and by relaxing the rules being on offer.

It is by now general knowledge that Joint Venture Giveaway Events were very popular from 2005 to 2007. Joint Venture Giveaway Events were a great way to get a bundle of products and a lot of subscribers for contributors, for almost zero cost.

For registering on a giveaway event, you could lay your hands on some really good stuff, until saturation day. Too many of these events offered the same products. By the end of 2008, the Internet Marketing world was saturated with Giveaway Events, with December 2008 showcasing more than 30 events all at the same time!

And that is where the problems started. Some labelled it “the death of giveaway events”.

All of the events started looking the same, with the same old gifts being offered on all the different giveaway events. The returns on these type of efforts started dwindling as subscribers lost interest. There just was not enough fresh products. Furthermore, those events trying to bring in some fresh products also got stuck on the same type of subject matter, all related to internet marketing in one way or another. It really boils down to a change in the graphics and not the content. To say the least, these events have become boring.

This is where we intend to make a difference with the Career Building Unique Giveaway, which is now in pre-launch for 2010. We like to call it “the revival of giveaway events”.

Only unique products, not directly or indirectly related to list building, traffic, marketing, promotion, advertising, blogging, auctions, social networking and the likes, which are not over-saturated on the net, will be accepted.

The products must be true niches with either Master Resale Rights (MRR) or Resale Rights (RR). Normally the following rules apply if not otherwise specified in a license: A Master Resale Rights License is where the first level buyer can resell the product, together with only the Resale Rights, to the second level buyer (where reselling stops). A Resale Rights License is where the first level buyer can resell the product, but without any further rights.

Here are some guidelines for the Career Building Unique Giveaway Event:

1. Only true niches of the following nature will be accepted:

1.1 Hobby
1.2 Craft
1.3 Sport or game
1.4 Learning to play musical instruments
1.5 Cure or remedy for an ailment, sickness or problem
1.6 Technical description of how to do, make or manufacture something (DIY)
1.7 Professional career or profession description
1.8 Academic discussion or self-teach lesson of a subject like Learning, Study, Creativity, Supervision, Management, Leadership or a topic falling under one of these categories
1.9 A topic, script or software to technically resolve a common problem for web owners or offline business owners, as long as it is not directly or indirectly related to list building, traffic, marketing, promotion, advertising, blogging, auctions, social networking and the likes, which are not over-saturated on the net. Examples of what can pass are: automatic fetch of articles, automatic re-writing of articles, a spreadsheet calculation module.

2. Only products with Master Resale Rights or Resale Rights will be accepted; in other words not any Private Label Rights or Giveaway Rights, which can negatively influence the perceived value of a product.

3. To give newbies with no list names or small list names a chance in life with this giveaway, contributors will not be penalised in any way, if they do not or cannot promote. However, it will be expected as a matter of goodwill and fairness to fellow contributors, that all contributors will do all they can to promote the event. This means list owners can send their list names to the registration page strait away. This will give them a chance to prepare a product prior to the future starting date, in order to grow their own list names, as there is no need to wait for the opening.

4. Viewers won’t see the same old products, which fill up all the other giveaways. Viewers won’t see the same old internet type of subjects being covered. Viewers will only see scarce products of real value.

5. Aspirant contributors must have their products ready by 1 February 2010. We allow ample time for contributors to prepare and finalise products.

6. Here are a few ideas:

6.1 Maybe webmasters have their own products (either their own creation or one they have master resale rights for), which they are currently selling. They can just write out their revised license, add it to the product and decide on the limit of customers they want to give resale rights to.
6.2 Maybe webmasters are busy working on completing a product. They can just speed it up and make sure it will be ready. They can also just write out their revised license terms, add it to the product and decide on the limit of customers they want to give resale rights to.
6.3 Maybe webmasters have all the information to tackle and complete a product. All that remains is to put it together coherently. If it is a book, I find it best to think about the contents (index) and draw that up first. It is always a good starting point to get the ideas flowing.
6.4 Maybe webmasters dearly want to participate as a contributor, but still do not have a product or the information. They can simply start doing their research on the subject of their choice and gather all the relevant information and know-how. They can then start to put it together. They can also do it in conjunction with other knowledgeable persons.

7. The “revival of giveaway events” will run for a long term period. A longer period, will give more exposure for webmasters. It may even become permanent to also reach some of the new internet surfers and webmasters of the future.
